Startup founders often believe that a strong idea is the key to building a successful company. However, according to Ghazal Alagh, the real difference between startups that scale and those that stall lies in the mindset and decisions of the founder.

In a recent LinkedIn post, the co-founder of Mamaearth and parent company Honasa Consumer Ltd. shared six lessons she has observed after meeting hundreds of founders over the past decade.

“The difference is rarely the idea. It's almost always the founder,” Alagh wrote, highlighting that execution and leadership often outweigh the originality of a business concept.

Hiring People Who Are Better Than You

One of the first qualities she highlighted was the willingness to hire people who may be more skilled or experienced in specific areas.

“Founders who scale are not threatened by talent,” Alagh said. “They actively seek people who know more than them in specific areas.”

She contrasted this with founders who hire people they can easily control. According to her, that approach often limits growth and slows decision-making.

Letting Go of Ideas That Do Not Work

Another major difference, Alagh noted, is the ability to abandon ideas when data does not support them.

“A product, a campaign, a strategy they personally love, if the data says no, they let it go,” she explained.

Founders who struggle to scale, she added, often remain emotionally attached to ideas because their identity becomes tied to them.

Staying Close to the Consumer

Despite building one of India’s fastest-growing beauty and personal care companies, Alagh emphasised the importance of maintaining direct contact with customers.

“At Honasa Consumer Ltd., I still read reviews. I still look at what people are saying in comments,” she wrote.

She warned that founders who distance themselves from customer feedback risk making decisions inside an “echo chamber”.

Building Systems, Not Just Momentum

Early-stage hustle can help startups survive the initial years. However, Alagh believes scaling requires structured systems and processes.

“If everything depends on the founder, it's not a company yet,” she said, stressing the need for operational frameworks that function even when the founder is not involved in daily decisions.

Embracing Discomfort During Growth

Growth often brings unfamiliar challenges. According to Alagh, successful founders accept that every stage of expansion demands new skills.

“Every new stage of growth feels like starting over,” she wrote, adding that founders who scale lean into discomfort instead of avoiding it.

Focusing on Progress, Not Busyness

Finally, Alagh cautioned against confusing activity with progress. Many founders fill their calendars with meetings but fail to focus on high-impact work.

“A full calendar is not a strategy,” she noted. “The founders I admire most are ruthlessly focused on a small number of things that actually move the needle.”

Alagh concluded by emphasising that scaling a company is less about working harder and more about adapting one’s thinking at every stage of growth.

“Scaling is not about working harder. It’s about thinking differently at every new stage,” she wrote, inviting fellow founders to share what they would add to the list.
